Implementation Services - Implementing the AGI Way

Every AGI Theory of Constraints implementation has a clear objective to deliver sustainable bottom line improvement. In most organizations, this requires both logistical and cultural change. People at all levels will need to reconsider some elements of how they work, how they manage, and how they evaluate organizational performance.

The basic principles of TOC have their roots in common sense and are easy to learn. However, to be successful, it is imperative that people throughout the organization understand and apply the principles in the proper synchronization. AGI Implementations focus on the transfer of the knowledge, processes, and tools that enable the organization to become successful in the new way of operating.

In order to move an organization effectively through change, the implementation process needs to:

  1. Take the time necessary for effective buy-in, planning, challenging of assumptions, and effectively resolving issues that require customization of the proposed change(s).

  2. Ensure that the turbulence of transition from the current system to the new system is minimized.

  3. Ensure that positive reinforcement comes quickly for those participating in the change.

  4. Ensure that the organization moves quickly to a continuous improvement mode, where the full power of the solution(s) can be realized.

  5. Result in organizational self-sufficiency.

In order to accomplish all five of these objectives simultaneously at each management level and across all functions, a systematic implementation process is required. This process is introduced and initially led by AGI, in close synchronization with the organization’s senior management team. As quickly as possible, Internal Experts are created and implementation leadership is turned over to them. AGI’s role shifts to mentoring the Internal Experts.

The framework of the AGI implementation process includes:

  1. Preparing senior management for their roles in making and sustaining the logistical and cultural change.

  2. Systematically informing all organizational personnel of what lies ahead.

  3. Implementing and customizing the details of the change (proof of concept in the organization’s unique environment).

  4. Roll-out of the change to the entire organization.

  5. Taking the change “live.”

  6. Institutionalizing a process of ongoing improvement.

Internal Experts are a critical success factor and should be created as early as possible on the implementation timeline. This will permit quicker movement through requisite phases; maximize the opportunities for mentoring of the Internal Experts by AGI facilitators; enable the organization to become self-sufficient sooner; and ultimately lead to the institutionalization of the required TOC principles with few distortions.
